What I'd like for The Ultimates is that it'd become a sister title to the Avengers with more of a real world feel, think Ed Brubaker Avengers with some flair of Remender's X-Force, but keeping Al Ewing writing it. Basically a riff on the team that we've started forming in the end of Captain America: Civil War sans Falcon:

Over 40 pages, obviously this was TL;DR.
I really liked Hickman's Avengers World concept; its one of the few times the Avengers have felt like the world's mightiest heroes to me. This is what the organization should have evolved into years ago, in my opinion.
I also liked that virtually every facet of the MU was represented; it felt very inclusive and had ties to almost every franchise, concept, and corner. It felt like the center of the MU, as the Avengers should IMO.
So I'd just like more of that, really.
I know rosters that large are nearly impossible to juggle (not even Hickman was able to do it perfectly) but I see little reason why each different Avengers title, and there's always at least three of them these days, cant focus on a subset of the full group. Let the titles be tied together while also doing their own thing you know?
Anyway, a few characters I want to see on such a big team as this, but not the full roster.....
I dont think you can have the Avengers without the main 6 from the movies anymore. So Steve, Tony, Thor, Hulk, Widow, and Hawkeye seem like musts. Likewise I'd be remiss without Black Panther, Captain Marvel, or Doctor Strange being mentioned.
Crystal. The Inhumans need some good representation and Crystal is the obvious choice.
Invisible Woman. Sure Reed's one of the big brains but with the likes of Stark and Banner and who knows who else, I think Reed and his stupid stretchy powers can sit this out. Let Sue get some love and attention and let people know that she's one of the most powerful people around, which seems to be something a lot of folks forget.
Quake. SHIELD is going to want someone on the inside and Quake's seen her star rise considerably since Agents of SHIELD came out. She's got a fun powerset and nice, simple visual.
Starbrand. Hickman's Avengers introduced me to the New Universal concept, and I really like that whole thing. Starbrand was a fun character and I'd like to see him continue. Sure, he's just a big bad energy manipulator and not all that unique next to the likes of Captain Marvel or Thor, but who cares?
Luke Cage. He should be an Avengers regular, almost as required as Tony, Steve, and Thor and Banner.
Emma Frost. The team needs a good psychic and a mutant, and I'd love to see her attitude thrown up against the likes of Steve Rogers, who will put up with none of her sh*t. However, I'd also like to see Wolverine (either Lara or Logan) as well.
Juggernaut. Marvel loves to play around with the idea of the "villain turned good" and at any point there's at least one character who fits that mold getting a decent push from Marvel, be it Loki, Magneto, or Doom. So we need a bad guy trying to be good for a "fully representative" Avengers, and for my money it would be the Juggernaut. He's got a powerset I love and his visual is so silly and ridiculous it goes full circle and becomes awesome. Plus he's really just a mean meathead, which is a fun contrast from the rest of the team, who are all pretty smart people.
Captain Britain. Someone needs to be keeping an eye on the multiverse, and who better than this guy? Other than perhaps America Chavez, who I would happily accept.
Nova. If I had my way it'd be Richard Rider. No offense to Sam, but he's too young. Richard on the other hand, is/was the Nova Prime, incredibly powerful, and experienced. However, as long as someone is on the roster wearing a bucket helmet I'll be satisfied. Sam's not my first choice but he's not so bad.
I'd also like to see more of Hyperion on the team. A well written and noble Superman proxy would make for a great contrast to the more pragmatic members. But I think Blue Marvel would work just as well in this role, so either or.
